New flapper, still leaking: the seat is the problem
The classic third-trip-to-the-store scenario: dye test showed the flapper, you bought the right flapper, and the tank still ghosts water into the bowl. The flapper seals against a surface — the flush valve seat — and on an older tank that surface is often too rough for any new rubber to close against.
Confirm it is the seat
- Re-run the dye test. Color in the tank, wait fifteen minutes without flushing. Color in the bowl means water is still getting past the seal.
- Rule out the chain and the flapper seating. Lift the flapper by hand and set it back dead-center. If the leak persists with a hand-seated, correct flapper, look below it.
- Feel the seat. Supply off, sponge the tank dry below the flapper, then run a fingertip around the ring the flapper rests on. You are feeling for nicks, pitting, ridges of mineral scale, or a chalky rough patch. A healthy seat feels like glass.
Scale from hard water is the most common culprit — a crusted ridge that holds the flapper a fraction of a millimeter off the surface. Genuine scoring (a gouge, a crack at the overflow base) is the worse case. If your water is hard, read hard water and chloramine for the maintenance angle.
Option one: clean the seat
If the damage is scale, not scoring, you may not need a part at all. A green scouring pad or fine wet/dry sandpaper (600 grit, used gently and wet) takes mineral crust off a plastic seat in a couple of minutes. Work around the full ring, rinse, re-seat the flapper, dye test again. Do not use metal tools, and do not sand a glazed china seat aggressively — you are removing scale, not resurfacing.
Option two: a seat repair kit
Seat repair kits glue a new sealing ring directly onto the worn seat — no tank removal, no wrench work. They are a legitimate fix on a structurally sound flush valve, and they exist for the common 2-inch and 3-inch geometries. Surface prep is the whole job: the old seat must be fully dry and de-scaled or the adhesive ring peels within months.
Option three: replace the flush valve
The full fix when the seat is cracked or the valve body is damaged — and the bigger job: tank off the bowl on a two-piece toilet, new valve, new tank-to-bowl gasket and bolts while you are in there. Know when the seat is not DIY-sized
- Fits
- A structurally sound 2-inch or 3-inch flush valve whose seat is scaled, pitted, or lightly scored, on a tank you do not want to pull. The ring sizes to the valve opening — measure the drain across, the same measurement as the flapper size guide.
- Does not fit
- Cracked valve bodies, canister/tower valves (Kohler Class Five, Drake II, Glacier Bay towers — those seal differently and have their own model-specific seals), and any seat you could not get fully clean and dry. The adhesive fails on a damp or crusted surface.
By tank type
- 2-inch valves: the most forgiving. Seat kits fit well, and full valve replacement is the cheapest and most universal if it comes to that.
- 3-inch valves: seat kits exist but check the listing against your valve — and remember TOTO and American Standard 3-inch seats have brand-specific profiles. A generic ring changes the geometry an OEM flapper was tuned against; on a G-Max or Drake, cleaning beats a generic ring.
- Canister and tower valves (Kohler Class Five, Drake II, Glacier Bay flapperless): the "seat" is the base surface the canister seal closes on. Clean it gently and replace the model-specific seal — there is no generic repair ring for these.
